From Process Design to Process Automation: The Implementation Path of BPM Workflows

This morning, we discussed the foundational tools for process design—SIPOC, swim lane diagrams, and RACI. For many quality practitioners, creating a visually appealing process diagram is not the challenge; the real challenge lies in ensuring the process is actually executed, tracked, and optimized.
This leads to a critical question: How do you transition a process from paper to a system after it has been designed?
The answer is—BPM (Business Process Management) and workflow automation.
1. BPM is Not Just Process Modeling
Many companies misunderstand BPM as simply "drawing process diagrams," which is a common misconception.
The complete lifecycle of BPM is:
Design → Model → Execute → Monitor → Optimize → Redesign
Drawing a process diagram is just the first step (design). The true value of a BPM system lies in the following four stages:
- Modeling: Converting process diagrams into executable workflow definitions
- Execution: Automatically routing tasks, triggering notifications, and recording actions
- Monitoring: Real-time tracking of task progress and identifying bottlenecks
- Optimization: Continual improvement of process efficiency based on data analysis
2. Which Processes Should Be Digitized First?
Not all processes need to be immediately run through BPM. Starting with high-frequency, high-repetition, and high-impact processes yields the quickest results.
Priority recommendations for quality practitioners:
- Change Management Process: Change request → Evaluation → Approval → Execution → Closure (High frequency, high risk)
- Nonconforming Product Handling Process: Discovery → Isolation → Review → Disposition → Corrective action (Involves multiple departments)
- Equipment Calibration Management Process: Expiry reminder → Inspection → Result entry → Status marking → Next plan (Highly repetitive)
- Supplier Audit Process: Planning → On-site audit → Rectification tracking → Closure → Performance scoring (Fixed process)
- Document Approval Process: Drafting → Verification → Approval → Publication → Obsolescence (Most basic, easiest to start with)
3. Three Stages from Scratch
Stage One: Digitalization (1-2 months)
- Replace paper approval forms with electronic forms
- Use low-code form tools available in enterprise WeChat/DingTalk
- Objective: Eliminate paper-based workflows, ensure data traceability
Stage Two: Process Integration (3-6 months)
- Introduce lightweight BPM tools (e.g., enable the workflow module within a QMS system)
- Configure automatic task routing for core business processes
- Objective: Automate task assignment, set up automatic reminders for overdue tasks
Stage Three: Intelligence (6 months and beyond)
- Perform bottleneck analysis based on process data
- Introduce RPA to handle repetitive operations across systems
- Objective: Achieve an automation rate of 80% or higher
4. Pitfall Avoidance Tips
- Don't Overload: Digitize 3-5 core processes at a time, and expand once they are running smoothly
- Don't Bypass Existing Systems: Prioritize using workflow modules already available in QMS/ERP to reduce data silos
- Don't Ignore Permission Design: Clearly define who can view, perform, and modify actions at each process node
- Don't Forget Continuous Monitoring: Going live is just the beginning; use data to verify if process efficiency has truly improved
