2. Misconception One: Estimating Data Instead of Measuring It

Such a current state map cannot even be considered a proper diagnosis.

Correction Method: Key data must be measured—cycle times should be measured with a stopwatch at least 10 times to take the average or mode; work-in-progress inventory should be counted on-site; changeover times should be measured from the last good piece to the first good piece. Below each data box, note the collection date, sample size, and data source to ensure the entire map can withstand scrutiny.

3. Misconception Two: Focusing Only on Material Flow, Overlooking Information Flow

The soul of the VSM is the dual flow of material and information on the same map. However, many teams focus all their efforts on material handling and only draw a single arrow for information flow, such as "order → plan." In reality, a significant amount of waiting and waste in manufacturing companies occurs in the information flow: orders are passed back and forth via email, plans are updated only once a week, and exception feedback takes two days to approve. Both materials and information are waiting, but the latter often waits longer.

Correction Method: Before drawing the map, "follow an order through the process"—start from the moment the customer places an order and follow a real order through the entire process, marking the actual information transfer methods (electronic or paper, how often, who initiates) on the map. If the information flow is not fully mapped, improvements will only address the visible material handling and not the invisible waiting.

4. Misconception Three: Drawing Only One Line to Represent the Entire Factory

Some companies have dozens of products but choose to draw only one line for the "most typical" product, using this single map to guide improvements across the entire factory. Different product families have significant differences in process flows, batch sizes, and equipment, which a single map cannot capture. Improvement suggestions for other product lines naturally do not fit well.

Correction Method: Use product-quantity (PQ) analysis to categorize product families—divide products into several families based on production volume and process flow, and prioritize mapping for families with "high volume and many issues." Correction Method: After drawing the current state map, design the future state map in the order of "cycle time → continuous flow → pull production → balanced scheduling": first, set the target based on customer demand cycle time, then connect the processes that can be made into a continuous flow, next, replace push production with supermarket pull, and finally, smooth out fluctuations with balanced scheduling. Clearly specify the target values in the future state map, such as "from days to hours." The gap between the current and future states is the complete list of improvement opportunities.

6. Misconception Five: Improvement Points Not Implemented, Map and Action Separated

The map identifies over 20 improvement opportunities, but there are no corresponding responsible persons, completion dates, or effectiveness verification. Six months later, the improvement points are still "marked" on the map, while the production floor remains unchanged. The map is one thing, and action is another—this is the most common way the VSM fails.

Correction Method: Convert each improvement point on the map into an action list, clearly defining "responsible person, deadline, expected benefits, and verification method," and conduct a weekly review of the map. Update the corresponding data box on the map as each item is completed. Let the map come to life with the improvements, rather than being archived after completion.

7. Misconception Six: Treating VSM as a One-Time Project, Not a Continuous Mechanism

Many companies treat the creation of a VSM as a deliverable for a "lean implementation project." Once it is drawn, reported, and accepted, there is no follow-up. However, processes are dynamic: products change, order structures change, and equipment ages. A current state map that was accurate six months ago may now be outdated.

Correction Method: Integrate VSM into regular business rhythms—redraw the current state map every six months or annually, and align it with the annual improvement plan. Use "slower delivery, higher inventory, more exceptions" as triggers to redraw the current state map. VSM is not just a map but a mechanism for "regular check-ups."
